A research project in Uzushiogakure for example. A last minute breakthrough was entirely within the overall genre set within the worldrules. Instead it worked, but too late to save the village.
The end result of the research was found and brought back to Iwagakure. There the old fence-sitter saw the Rune of Discord before it burned itself out.
Onoki's sudden betrayal of Kumogakure was completely unexpected. Iwagakure lost almost 30% of their forces, in addition to the 20% lost against Uzushiogakure No Sato. Fighting Konohagakure afterwards further depleted those forces.
Kumogakure was gone, the people scattered. As many treasures and equipment as could be taken by Iwa forces was taken to Iwa as compensation.
Some of those who scattered found other homes, other loyalties, other alliances.
"Team Seven. Your jonin-sensei is Yugito Ni. Naruto Uzumaki, Karui, and Omoi."
"Tch," said Omoi. "This could be troublesome. What if Karui is unable to resist my studly good looks? We could get ambushed and-"
KA-WHAM!
"As if," growled Karui as she went back to her desk.
